Evals nobody trusts

Everyone has an eval suite. Nobody at the table trusted theirs. The pass rate goes up, the customers stay unhappy, and the suite gets quietly ignored the week before launch. Two hours on what an eval is for: not a score, but a reason to stop. The smallest honest version the table could agree on: five real conversations, read end to end, by the PM, every Friday, before any number.
